  • AI-ready (structured, repeatable, measurable)
  • Predictive analytics guide improvements
  • Automated evidence generation

Why this matters for AI:

AI agents automate existing processes. If your process is:

  • Undefined → Agent has nothing to automate
  • Inconsistent → Agent produces inconsistent results
  • Unmeasured → You can't tell if the agent is actually helping

Real example:

Medical device company tried to deploy an AI agent for design review. Process audit revealed:

  • 7 different design review processes (one per product line)

Level 5 - Intelligent:

  • AI-powered data quality monitoring
  • Automated data lineage and impact analysis
  • Predictive data quality (catch issues before they propagate)
  • Self-service data access for teams

Why this matters for AI:

AI learns from data. If your data is:

  • Dirty → AI learns wrong patterns
  • Inaccessible → AI can't learn at all
  • Inconsistent → AI can't make reliable predictions
  • Unstructured → AI requires 10x more training data

Real example:

Manufacturing company wanted AI to predict defects. Data audit revealed:

  • Change management ad hoc
  • High turnover during transitions

Level 3 - Structured:

  • Formal change management processes
  • Change champions in place
  • Training and communication plans
  • 60-70% success rate on change initiatives

Level 4 - Proactive:

  • Continuous improvement culture
  • Early adopters excited about change
  • Change management integrated into project planning
  • 80-90% success rate

Level 5 - Transformative:

  • Innovation embedded in culture
  • Teams actively seek better ways to work
  • Rapid adoption of new tools/processes
  • Change is competitive advantage

Why this matters for AI:

AI changes how people work. If your organization can't adopt change:

  • Teams will resist using the AI
  • Manual workarounds will undermine the automation
  • Benefits won't materialize (even if the AI technically works)
  • Initiative will be labeled "failure"

Real example:

Automotive supplier deployed requirements agent (technically perfect). But:

  • Requirements engineers felt threatened ("will this replace us?")

What this means: Can your systems integrate and scale?

Level 1 - Legacy:

  • On-premise systems, limited APIs
  • Custom code for every integration
  • Monolithic architecture
  • Difficult to add new tools

Level 2 - Mixed:

  • Mix of legacy and modern systems
  • Some APIs available
  • Point-to-point integrations (brittle)
  • New tools require IT projects

Level 3 - Cloud-Ready:

  • Cloud-based systems with APIs
  • Integration platform in use
  • Dev/test environments available
  • Can deploy new integrations in weeks

Level 4 - API-First:

  • Modern architecture (microservices, APIs)
  • Self-service integration capabilities
  • Infrastructure as code

Level 5 - AI-Native:

  • Built for AI workloads from the start
  • Real-time event streaming
  • Scalable compute and storage

Why this matters for AI:

AI agents need to:

  • Read data from your systems (requires APIs)
  • Take actions in your systems (requires write access)
  • Scale as usage grows (requires flexible infrastructure)

If integration requires 6-month IT projects, AI deployment is dead on arrival.

Real example:

Financial services firm wanted AI for loan processing. Infrastructure audit revealed:

  • Core loan system: 1980s COBOL (no APIs)
  • Data extraction: Overnight batch jobs
  • Integration: 6-month IT project + €200K budget

Weighted calculation:

  • Priority: System integration + change management
  • First 90 days: API layer development, data governance, pilot program design
  • Quick win: Low-risk AI pilot (test automation, basic classification)
  • Caution: Don't scale yet - prove value first

61-80: Optimization Phase (3-6 months)

  • Reality check: You're ready for serious AI deployment
  • Priority: Advanced analytics + learning systems
  • First 90 days: Deploy 2-3 AI agents in production, measure outcomes, refine
  • Quick win: Autonomous process agents (compliance, quality, reporting)
  • Opportunity: Multi-agent orchestration

81-100: Innovation Phase (0-3 months)

  • Reality check: You're an early adopter - capitalize on advantage
  • Priority: Scaling what works
